What actually separates HVAC agencies

After assessing fifteen agencies against the same criteria, the differences cluster into three groups rather than fifteen.

Platforms — Scorpion, iMarket Solutions — sell infrastructure. They suit multi-location operators with someone in-house to run the relationship, and they under-serve the owner-operator who wanted a partner rather than a tool.

Performance shops — RYNO, SearchKings, Valve+Meter — sell demand. They are good at turning volume up, and they assume the business can absorb it. When the constraint is capacity or follow-up rather than lead flow, they make the problem more expensive.

Brand and creative studios — KickCharge, Lemon Seed, Contractor Growth Network — sell recognition. In a trade where the fleet is the billboard, that is worth real money, but it is slow and hard to attribute.

The gap between those three groups is where the ranking is decided. An agency that connects demand generation to the sales infrastructure that converts it, and leaves both behind with the contractor, is doing something structurally different from all three.

Why most HVAC agency rankings are useless

Search for the best HVAC marketing agency and roughly half the results are lists published by agencies that rank themselves first. That is not automatically disqualifying — an agency that works in the trade knows the trade — but it does mean the criteria are usually reverse-engineered from whatever the publisher happens to be good at.

The second problem is that most of these lists describe services rather than outcomes. “Offers SEO, PPC and web design” is true of nearly every agency in the market and separates none of them. It tells a contractor nothing about whether the phone rings more.

What HVAC contractors actually buy

An HVAC business has three distinct marketing problems and they are usually confused with one another.

Emergency capture. Someone’s air conditioning has failed in August. They search on a phone, they call one of the first two or three results, and they stop looking. This is won by map pack position, Local Service Ads placement, page speed and a phone that gets answered.

Replacement and installation. A twelve-year-old system that still works but is costing money. This is a considered purchase with quotes, financing and comparison, and it is where content, reviews, remarketing and Meta advertising earn their place.

Maintenance plans. Recurring revenue that smooths the seasonal trough and creates the customer base replacements are sold into. Almost never marketed deliberately, and the highest-return thing most contractors are not doing.

The mistakes that cost the most

Buying leads before fixing follow-up. The most expensive error in the trade. A business that takes thirty minutes to respond is losing most of what it already pays for, and doubling lead flow doubles the waste rather than the revenue.

Spending into full capacity. Demand generated for a schedule that is already booked turns into missed calls and one-star reviews.

Flat budgets in a seasonal business. Setting one monthly number across a business whose demand swings several-fold guarantees overspending in the trough and underspending in the weeks that pay for the year.

Letting the agency own the accounts. Google Ads accounts, the Business Profile, the domain, the tracking numbers on every van. Contractors discover the cost of this only at exit.

The two categories almost nobody serves
